- PRs with more than 200 lines of meaningful logic.
- Refactors that touch many files.
- Anything involving concurrency, transactions, or non-obvious ordering.
- Architecture decisions captured as code.
Doesn't help — skip the video:
- Dependency bumps.
- Small bug fixes with obvious causation.
- Renames and pure refactors with no behavioral change.
- Anything under 50 lines that the diff explains on its own.
The team heuristic: if you'd want to explain it in a meeting, record it. Otherwise, just open the PR.
A practical workflow
- Open the PR with the description and tests as normal.
- Record a walkthrough with screen and audio (3–5 minutes). Show the diff, the runtime behavior, the trade-off.
- Paste the video link at the top of the PR description.
- Reviewer watches before reading the diff.
- Comments and questions can use timestamped links into the video, so the discussion is anchored to the explanation.
Why screen recording (not live calls)
Async video is not a substitute for synchronous discussion — it's a substitute for the synchronous discussion that would have happened if everyone were in the same office. Live chat (huddles, Zoom) doesn't work across timezones. The whole point is to remove the requirement that anyone be online at the same time.

- Recording speed: the lower the friction, the more often it happens. A keyboard shortcut beats clicking through a menu.
- Quality: 1080p is enough for code; 4K is overkill and wastes bandwidth on both sides.
